What the “R” in GT28R Actually Changes

Garrett describes its GT Series as a lineup offered in both journal and ball bearing options, in sizes from GT2052 up to GT3582. Everything else about a GT-series turbocharger sits on top of that one decision, and on your unit the decision went the ball-bearing way.
Across every catalogue in front of us the R-suffixed GT units are the ball-bearing builds. Sellers group them as a GT-R range, list the cartridges as dual or double ball bearing, and stock fittings for “GT-R turbos” as a class of their own. Garrett’s own feature list for this frame is unambiguous: ball bearing configuration with a water-cooled centre housing.
The practical difference is what the oil is for. In a journal-bearing turbo the shaft floats on a pressurised film of oil, and that film is what carries it. In a ball-bearing cartridge the shaft is carried by the bearing, and the oil lubricates and damps it instead. That changes what a failure looks like, what a rebuild consists of, and how much oil the unit actually wants.
Oil, Water, and What Happens After You Switch Off

Read the spec lines different sellers publish for this frame and one item repeats in all of them: an oil and water cooled bearing system. Garrett lists a water-cooled centre housing in its own features and the UK and European sellers repeat it. Two cooling circuits for one bearing housing is a design statement.
The oil circuit stops when the engine stops. The coolant circuit does not depend on the engine turning, so after shutdown it is the only thing still moving heat out of the bearing housing, while heat carries on arriving from a turbine housing that has just been working hard. Bringing the engine back to idle for a short period after a hard run, rather than switching off straight from load, is the cheapest thing anyone can do for this cartridge. We publish no fixed number of seconds; it depends on what the engine has just been doing.
The feed side deserves the same attention, and the catalogues give the game away. They stock oil inlet fittings for these turbos in two forms, restricted and unrestricted, and sell restrictors as a deliberate item. The cartridge does not need full engine oil pressure, and everything that goes in has to leave through a gravity-fed drain. Over-supply does not lubricate better; it shows up as oil past the seals. Catalogued restrictor sizes differ between listings, so we will not specify one from a web page — but a feed nobody has ever looked at is worth settling before a rebuilt cartridge goes back onto it.
What Shaft Movement Means on a Ball-Bearing Cartridge
A journal-bearing turbocharger is designed to have measurable radial float, because the shaft rides on a film of oil and needs room to sit in it. Our Garrett GT2052V page makes that point for the diesel unit it covers: judging a journal turbo by ball-bearing expectations condemns serviceable units.
This page is the other side of it. A GT28R cartridge is not built around that floating film, so the familiar question — is a bit of play normal? — does not get the familiar answer, and much of the advice written for diesel turbos is aimed at the wrong bearing system.
Hand-feel is a poor instrument in both directions. Movement you can feel with a thumb is long past the point a measurement would have caught, and a cartridge that feels tight tells you nothing about the state of its races. What settles it is radial and axial movement measured against the specification for the cartridge, with the bearing surfaces and shaft inspected once the unit is apart.
What Actually Fails on a GT28R

The bearing cartridge. It is the item the whole design is built around and the item a rebuild renews. Wear here is measured rather than diagnosed, which is why the unit has to come off the car before anyone can tell you much.
Oil where it should not be. Oil at the compressor or turbine end is a finding, not a verdict. Feed pressure, drain restriction, crankcase pressure and bearing wear all put it there, which is why the balance between what the feed delivers and what the drain can clear matters as much as the state of the seals.
Heat at the turbine end. Listings for this frame specify an Inconel turbine wheel and a high-nickel turbine housing, which tells you what the exhaust side was expected to survive. Nothing comparable is specified for the bearing housing behind it, and that is why heat management is a bigger subject on this turbocharger than on the diesel units we usually see.
The boost control on your particular unit. Most variants carry an internally wastegated turbine housing with an actuator; Garrett also publishes free-float turbine kits for the same frame, with no wastegate at all. What is bolted to your unit decides what gets assessed, so that hardware travels in with it. Where the assessment points at the boost-control hardware rather than the cartridge, that is wastegate actuator repairs — a separate job on the same unit.

“GT28R” Is a Nickname, and the Exhaust Side Is What Has to Match
There is a real ordering hazard in this designation. Most UK and European sellers use GT28R and GT28RS interchangeably with GT2860R and GT2860RS. A US catalogue sells a GT2560R under the name GT28R. And a UK listing describes the GT2860RS as the upgrade turbocharger for that same GT2560R. Depending on whose catalogue you are reading, “GT28R” is either a given turbocharger or the one it is an upgrade from.
We are not going to resolve that by picking a part number and calling it correct. Each of those sellers is describing a real turbocharger; the nickname is simply doing more work than a nickname can carry.
The variance that actually costs money sits elsewhere. Garrett publishes turbine kits for this frame in several A/R values, with T25 five-bolt and V-band flange combinations, wastegated and free-float — and states in the same table that the kits are not directly interchangeable and that fitting a different one requires modification to the exhaust system. So what has to mate with your manifold and your downpipe is the housing configuration on your own unit, and that configuration was chosen once, for your car, by whoever built it. A rebuild keeps that decision intact. Buying a replacement re-opens it.

You remove the turbocharger, complete the online Repair Form, and post it in from anywhere in the UK or internationally. It is rebuilt at our own workshop — Unit 102 Reaver House, 12 East Street, Epsom, Surrey, KT17 1HX, United Kingdom — and what comes back is your own unit rather than an exchange turbo off a shelf.
Send it complete, with the housings and boost-control hardware attached, exactly as it came off. Do not strip it and do not clean the plate: the condition it arrives in is evidence, and it is recorded before anything is disturbed.
The unit is then separated into its parts — compressor housing, turbine housing, bearing cartridge and wastegate hardware — and each is assessed on its own. Components are cleaned by a method suited to the material and then measured; wear outside tolerance means renewal rather than reassembly. Is a GT28R the same thing as a GT2860R?
Usually, but not reliably. Most sellers treat GT28R as GT2860R and GT28RS as GT2860RS, but at least one US catalogue applies the GT28R name to a GT2560R instead. If you are buying, the nickname is not enough to order on. A rebuild does not need it settled.
Can a ball-bearing cartridge be rebuilt, or does the whole turbo have to be replaced?
Most can be rebuilt. The cartridge, the seals, the shaft and wheel assembly and the boost-control hardware are all serviceable. What rules a unit out is a cracked housing or wheel damage severe enough that the geometry has gone — decided after the strip, not before it.
Is some shaft play normal on a GT28R?
Not as it is on a journal-bearing diesel turbo, where a small radial float is designed in. This is a ball-bearing cartridge, and most published play advice was written for the other bearing system. What decides it is measured movement against specification with the unit apart, not hand-feel.
Do I send the whole turbocharger, or just the cartridge?
Send it complete. The housings tell us the configuration your car is set up for, the wastegate hardware forms part of the assessment, and returning it as one assembly means nothing has to be matched up afterwards.
My turbo is putting oil into the intake pipework. Is the cartridge finished?
Not necessarily. Bearing wear, a restricted drain, crankcase pressure and an over-supplied feed all put oil past the seals, and they look identical from the driver’s seat. The strip separates them, and a rebuilt cartridge fitted to an untouched cause behaves exactly like the one it replaced.

Final Thoughts
There is almost no failure literature for this turbocharger, and any search shows why: the pages that rank are catalogues, and a catalogue’s job ends at dispatch. Plenty has been published about choosing a GT28R; very little about the one in your hands.
That unit is the only real record of its own installation — how it was fed, and how much heat it was left holding when the ignition went off. All of that is readable once the cartridge is apart, and none of it survives being sent to a scrap merchant. It is why we ask for the turbocharger complete, and why the strip comes before the quote.
